I audited Binance's market share evolution, I drafted a strategy that works across every budget tier, and I wrote the proof my track record matches what you're hiring for. Binance is still #1 globally but lost ~15 points of market share since 2023 and never recovered them. The growth question is not "defend the leaderboard", it is "rebuild quality share + activate the next cohort". France is the single most strategic EU market because Binance earned its MiCA CASP license there. The real French competition is not Coinbase, it is Revolut and the neobanks. Growth health score: 19 / 24 (healthy with 5 points of upside a new Campaign Manager can own).

Volume is back. Share isn't.

Volume at record highs ($640B in Q1'26), but market share has permanently shifted 15-20 points below 2022. The pie grew faster than Binance's slice.

User growth outpaces quality.

Users went from 170M (2023) to 300M+ (end 2025). But trading volume per user is flatter. Activation and retention are where the gap lives.

Trust is the new moat.

Post-DOJ, Binance's edge is regulatory legitimacy. MiCA CASP via France is the biggest brand asset of the last 3 years, and it's barely communicated in the French market. That's the opening.

Why Porter matters for a Campaign Manager: Porter tells me WHERE to fight. High buyer power = retention campaigns matter more than acquisition. High substitutes = the real competitor is Revolut, not OKX. That changes every creative brief. MiCA as new-entrant barrier = regulatory trust is my #1 marketing angle in every French campaign.

The French Battlefield

Binance already leads.
The next 10 million French users won't come from the leaderboard.

Only ~11% of French adults own crypto in 2026. The 89% untapped won't be won by ranking higher on a comparison table. They'll be won with education, trust, lifecycle and community: owned channels, not paid brand spend.

Binance just earned the asset that matters most for French first-time buyers: full MiCA CASP via its French entity. That's the trust hook. It's under-communicated today, and it needs a Campaign Manager who ships it in French, every week, across every lifecycle stage.

France first. The plays are designed to be replicable: lifecycle engine, segmentation, newsletter, creator outreach all translate to any EU market with small adaptations. Scope discipline on day 1 beats ambition on day 30. France done right, then replication.

Shared insight: AUM per cohort is the metric that matters beyond WAT. A $100 user and a $10K user need fundamentally different treatment. Without AUM segmentation, every campaign underperforms.

France · Difficulties to convert into weapons

The French market has three headwinds. Two are actually tailwinds if framed right.

DAC8 + French wallet declaration
STRENGTH IF FRAMED RIGHT

France now requires declaration of self-custody wallet holdings above a threshold (DAC8). Paperwork burden moves from zero to non-trivial. Biggest opportunity for a custodial-with-MiCA exchange: "Binance reports for you." Flips the self-custody narrative. (See EXP-04 in the backlog.)

STRENGTH IF FRAMED

Binance is the only global top-3 CEX that earned its EU passport through a French entity. Coinbase (Ireland), Crypto.com (France but lighter), Kraken (Ireland). "Licensed in your country, passported through the Republic" is a positioning asset Binance hasn't yet capitalized on in French media.

REAL HEADWIND

Ongoing AMF AML checks slow creative velocity. PFU 30% deters first-time buyers. No framing trick fixes this. Answer: compliance review built into the calendar from day 1, tax story turned into an educational asset (cost-basis reports, yearly prep guide).

Built segmentation from zero at SwissBorg: persona × behaviour × value tiers. One 4-variant reactivation campaign: 2.8× lift vs generic blast.
A/B testing and funnel optimization
SwissBorg test→measure→scale discipline on every campaign. Same on content: 8 SEO sites → 1M impressions, 10K clicks in <2 months.
BD-led growth / partnership co-marketing
SwissBorg: BD Manager for Token Listings, Earn program and Thematics. Galactica: Head of Ecosystem, BD responsible.
Product-led growth (PLG)
Gamification at SwissBorg = PLG in practice. Mithril $400M+ volume in 6 months bootstrapped is only achievable with product-led mechanics. I design the growth loop into the product.
Data-driven decision making
Built my own dashboards at SwissBorg so every experiment I ran was instrumented and data-driven from day 1. Readouts come with proposed experiments attached, not just reporting.
Cross-functional with product, content, operations
Bridged growth+product+data at SwissBorg, ecosystem+content+BD+devrel at Galactica, all functions at Mithril. Flat-org, no hand-offs, default environment.
